Blair,
What I did was to write code that cuts holes in a piece of card board that
has adhesive on the back side. The cut card board is placed on a piece of
plastic and you now have a custom part tray. Parts are loaded on the tray
with maybe a reel used if there are a lot of a single part on a board. We
only run proto type quantities and the cost of loading a few parts on a tray
is much lower than loading reels. (This also implies you have a database of
packages which I did build.)
You can load 400 to 600 parts an hour onto trays. This build of 3 boards is
288 parts so it would take ˝ hour to load the trays. The tray stuffing
process is actually part of the receiving and checking process so it is
almost “Free” setup time.

The above PDF shows the two trays required to build 3 PCBs. The different
colors control the power of the laser which allows the scribing of text onto
the card board next to the cut through holes.

The trays hold parts for 3 boards.
The round holes allow the use of tooling pins for placing the trays on the
PnP machine.
Notice the “Part Numbers” have been changed to A001 A002 and so on. This
keeps things simple for the PnP operator, no confusing manufacturer part
numbers. The A001@PACKAGENAME also helps the operator by identifying the
package for the part. Also, both the component database files and tray
definitions are downloaded to the PnP for each job. This eliminates the need
(and big job) of maintaining these databases on the machine by the
operators.

Also, I did a lot of barcode work so the receiving of parts is simplified
and synchronized to the tray loading and placement processes.

As an OEM we have had a policy that wenever our Engineering group wants to
use a new SMT part for product we purchase a feeder for that part. Thus,
when we change over from one product to another, we simply need to swap
feeders.
A sister company does it differently - they take reels off the feeders and
put
a new reel on the feeder and then put the feeder back on the machine.
Our approach would seem to cut down on changeover time (although you
could have two sets of feeders, and swap reels for the next job while the
machine is running the current job), but is inherently more expensive,
considering the cost of feeders.
Just wondering what the others in industry do...
