To make my life simpler, I have adopted a system that includes a
"readme.txt" file.     The fab drawing contains minimal information.   If
there is a change, I just modify the txt file.. no gerber changes.

It sounds like the best practice is to keep the FAB drawing and the gerbers
at the same rev.

A system I adopted, (I am new here < 1 year) does a 1A, 2A, etc rev to
documentation, if revs involve documentation only. But the above observation
would indicate that if you rev up the FAB drawing, for drawing issues only (
i.e. you add/delete/modify the NOTES section ) then the gerbers would also
have to rev up to match the FAB drawing rev ( which I am against, if not
warranted----simply too much chance of errors---whenver I generate ANY
gerbers, I take them thru extensive checks including overlaying them with
previous gerbers to prevent hiccups on existing product)

What say the masses ????

Are you having some boards that are lead free and some boards that are
leaded?

Otherwise simply instruct your board fabricator to give lead free coatings
on ALL boards.

That makes non changes to fab drawings etc already done as the overall
instruction covers all.

We have specified silver plating on all, unless a board made overseas in
which case we get gold.

What are others doing in the situation of specifying a new finish for
RoHS compliance on a board that is already in production?

Do you specify the new finish on the PO?
Do you ECO your documentation and bring the board up to the next rev?
This would mean generating new Gerber files to include the new rev
status.
Do you up rev only the documentation?
How would you identify the board with the new finish?
...................
..............

Just trying to get a feel of what others are doing....
