Are you having some boards that are lead free and some boards that are leaded?
Otherwise simply instruct your board fabricator to give lead free coatings on ALL boards.
That makes non changes to fab drawings etc already done as the overall instruction covers all.
We have specified silver plating on all, unless a board made overseas in which case we get gold.

What are others doing in the situation of specifying a new finish for
RoHS compliance on a board that is already in production?
Do you specify the new finish on the PO?
Do you ECO your documentation and bring the board up to the next rev?
This would mean generating new Gerber files to include the new rev
status.
Do you up rev only the documentation?
How would you identify the board with the new finish?
